How to migrate from Outreach to lemlist without losing pipeline

Why sales teams are moving from Outreach to lemlist

Switching sales engagement platforms is a big decision, and most teams considering a move from Outreach to lemlist have a specific frustration driving the search. The two tools sit at different ends of the sales motion: lemlist focuses on outbound (sourcing leads, sequencing across channels, and landing in inboxes), while Outreach focuses on deals already in your pipeline, with forecasting and rep coaching for larger revenue teams.

If your team’s core job is booking meetings through cold outreach, you’re probably paying for Outreach features you rarely open. Teams with fewer than 15 people running outbound without a dedicated RevOps function, where deliverability is a top concern, don’t typically need Outreach’s forecasting tools and shouldn’t pay for them.

Here’s what a move to lemlist consolidates:

  • Lead sourcing inside the platform: lemlist’s 600M+ contact database paired with a 65M+ company database gives reps a single place to find and engage targets, so you don’t pay separately for contact data.

  • Multichannel by default: A single sequence can combine email, LinkedIn (profile visits, connection requests, messages, voice notes), phone calls, WhatsApp, and SMS with conditional branching that adapts based on how each lead responds.

  • Deliverability included in every seat: Outreach has no native warmup, no placement testing, no blocklist monitoring. lemlist ships lemwarm, inbox rotation, and a full Deliverability Hub with every plan.

  • Transparent per-seat pricing: Outreach has no free trial and no free plan. lemlist offers a 14-day free trial with no credit card required.

4 migration risks that can kill your pipeline

Before you move a single contact, understand what goes wrong when teams rush this. Switching sales engagement platforms mid-quarter is risky but manageable. The biggest threats are dropping active prospects out of live sequences, damaging your sending domain reputation, and leaving reps without a workflow during the cutover.

1. Active sequence disruption

Prospects in the middle of an Outreach sequence don’t pause themselves. If you deactivate Outreach before those sequences finish, some contacts get dropped entirely while others receive duplicate touches from the new platform. The fix: run both tools in parallel for a defined window (more on this below).

2. CRM engagement data loss

Email opens, reply timestamps, and sequence enrollment records live inside the sales engagement platform, not your CRM, unless a real-time sync was configured. When you offboard from a platform, that historical data does not migrate automatically. It has to be exported to CSV and logged as CRM activity records before the account is deactivated.

3. Sending domain damage

This one catches more teams than any other. Sending domain damage is the most underestimated risk. Your sending reputation is tied to the domain and mailboxes warmed on the old platform. When those same mailboxes connect to a new platform, the new sending infrastructure treats them as new relationships with receiving mail servers. Jumping to full send volume immediately can push a large share of your emails into spam, and it can take weeks to recover.

4. Rep productivity dip

Reps lose speed whenever they’re dropped into an unfamiliar UI. Schedule the migration during a lower-volume window and block time for onboarding before the cutover, so reps aren’t learning the tool and chasing quota at the same time.

What you can (and can’t) export from Outreach

Not everything in Outreach comes out cleanly. Knowing what’s portable before you start saves hours of confusion mid-migration.

Outreach lets you export the following: prospects, accounts, opportunities, calls, tasks, sequence states, users, and emails. However, templates and snippets cannot be exported. You’ll copy those manually or rebuild them in lemlist.

Besides prospect records and report information, Outreach also lets you export sequence information, specifically all stats, all prospects, and all replies. That’s useful for archiving performance history.

Here’s the practical breakdown:

Outreach limits CSV file downloads to 100,000 records per download and individual downloads to 200 prospect records per session. If your records exceed these limits, download them in smaller batches.

The 7-step migration from Outreach to lemlist

The week-by-week breakdown below is a project plan that revenue operations teams can adapt and assign directly. Each week has a clear deliverable so the migration has a defined completion state.

1. Audit your Outreach sequences and data

Start by listing every active, paused, and archived sequence. Flag which contacts are mid-sequence versus completed. Decide what’s worth rebuilding versus what you’ll retire. Most teams find that only 4–6 sequences drive the majority of their booked meetings, so migrate those first.

2. Export contacts, activity data, and sequence copy

Pull prospect CSVs from Outreach (Prospects → More Options → Export). Export sequence stats and replies for your top sequences. Sync all activity data to your CRM as a permanent record. Copy the email body text from your best-performing templates into a doc.

3. Map Outreach fields to lemlist variables

lemlist auto-maps standard variables like email, firstName, companyName, linkedinUrl, and phone (see lemlist’s guide on how to import leads from a CSV file). Custom fields from Outreach (like “persona” or “pain_point”) become custom variables in lemlist. During the CSV import, you assign each CSV column to the correct lemlist variable type. This is what makes lemlist recognize fields like {{email}} and {{linkedinUrl}} in your campaign steps, as explained in choosing the right CSV import type.

💡 Tip: Clean your CSV before importing. Remove rows with missing or invalid email addresses, strip emojis from names, and make sure your first row contains column headers (not data). The first row has to be column names, not lead data. If your first row contains an actual email address, lemlist treats it as a column name and skips that lead.

4. Set up lemlist deliverability infrastructure

Connect or purchase sending domains in lemlist. DNS authentication is configured automatically. Activate lemwarm on every mailbox, even ones that were already warmed in Outreach, because your email sending reputation does not automatically transfer to a new platform. IP infrastructure, sending pools, and warm-up history are all platform-specific.

5. Rebuild your top sequences as multichannel campaigns

Don’t recreate every sequence. Pick your highest performers first, then add the multichannel steps that weren’t available in Outreach (LinkedIn profile visits, connection requests, SMS, WhatsApp). lemAgent can generate full campaign drafts from a plain-language goal description if you want a faster starting point.

6. Import leads and run parallel operations

Upload contacts into lemlist via CSV. Keep Outreach active for prospects still mid-sequence. Set a clear rule: new prospects go into lemlist, in-flight prospects finish in Outreach. This parallel window usually lasts one to two weeks, depending on your longest active sequence.

You can upload up to 40,000 leads total via CSV in lemlist, split into batches of 10,000 leads per campaign (see import limits: how many leads you can add). If your list is larger, split it across campaigns.

7. Validate, cut over, and decommission Outreach

Confirm that deliverability metrics are stable in lemlist’s Deliverability Hub. Check that CRM sync is logging activities correctly. Verify reply routing in the unified inbox. Once the parallel window closes and all in-flight Outreach sequences are done, pause Outreach and cancel.

How to protect email deliverability during the switch

This is the section that saves your pipeline. Deliverability damage is silent: you won’t see it in reply rates for days, sometimes weeks. You can carry over the reputation built on your sending domain and “from” address, provided you don’t change either when you move. But because your IP address will change, inbox providers like Gmail, Outlook, and Yahoo will detect this and begin re-evaluating your sender reputation, and during that review period, they tend to be cautious.

Four things to get right:

  • Re-warm every mailbox in lemlist: Even mailboxes that had healthy volume in Outreach. lemwarm activates on every seat and runs in the background.

  • Cap daily sends per mailbox for the first two weeks: lemlist sets automatic volume caps. Don’t override them. Start low and ramp gradually.

  • Test inbox placement before launching campaigns: Use Deliverability Hub to send test emails to real inboxes across Gmail, Outlook, and other providers. See where you’re landing before a single prospect receives a message.

  • Keep the same sending domains and from-addresses: Your IP address is going to change. But your sending domain and “from” email address don’t have to. Keep both the same, and you limit the number of changes inbox providers assess.

lemlist also routes Gmail-to-Gmail and Outlook-to-Outlook automatically and spaces sends by recipient time zone. Both of those reduce spam risk during the fragile post-migration window.

How to handle prospects mid-sequence during the cutover

This is the part that causes the most anxiety, and rightfully so. You have two options:

Option A (recommended for most teams): Let active prospects complete their Outreach sequence. All new prospects go into lemlist immediately. Once the last Outreach sequence ends, the cutover is complete. This is slower but protects every live deal.

Option B (faster, riskier): Export mid-sequence prospects from Outreach, note which step each contact is on, and recreate their remaining steps in lemlist. This requires careful deduplication and manual QA. Only do this if you have a small number of active sequences and can verify every contact.

Tag all in-flight contacts in your CRM with something like “Outreach_migration_active” so you can track them during the overlap window. If a prospect replies to an Outreach email while your team has already moved to lemlist, that reply goes unnoticed unless your CRM is syncing both tools.

What changes after the migration

Once you’re fully on lemlist, the day-to-day workflow shifts in ways Outreach didn’t support.

  • Built-in lead database and enrichment: lemlist’s waterfall enrichment model queries 14+ data providers in sequence until it finds a verified email address, achieving roughly 80% coverage. For phone numbers, it runs across 14 providers for a 77%+ average find rate. Users pay only when enrichment succeeds.

  • Native multichannel sequences: Instead of email-and-phone-only sequences, you run campaigns that include LinkedIn automation, SMS follow-ups, and WhatsApp touchpoints from the same builder.

  • AI campaign generation: lemAgent builds campaigns from a plain-language description. AI variables clean data and generate personalized icebreakers. Voice cloning creates custom audio messages at scale.

  • Deliverability management as part of the platform: Warmup, inbox rotation, placement testing, and domain health monitoring all live inside the tool. No separate vendor required.

Common migration mistakes and how to avoid them

Even with a solid plan, a few tactical errors trip teams up:

  • Migrating every sequence at once: Rebuild only your top performers first. Expand later once you’ve validated deliverability and CRM sync.

  • Skipping CRM integration setup before importing leads: Connect HubSpot or Salesforce to lemlist before your first import so activity syncs from day one.

  • Ignoring LinkedIn account limits: lemlist enforces safe daily LinkedIn action caps with human-like delays. Don’t override them during the first weeks.

  • Forgetting to update tracking domains: Old Outreach tracking domains in copied email templates will break click tracking in lemlist. Update every link.

  • Not briefing reps on the unified inbox: Train the team to manage replies across all channels in lemlist’s unified inbox instead of checking email separately.

Your first 14 days on lemlist after the switch

Week one is about infrastructure: deliverability warmup running, CRM connected, first two campaigns live with conservative volume. You’ll spend more time watching Deliverability Hub dashboards than writing emails, and that’s exactly right.

Week two is about expanding: increase send volume gradually, add LinkedIn and call steps, start using the lead database to source new contacts directly inside the platform. By day 14, you’ll have a clear read on inbox placement, reply rates, and whether the migration is performing.

Most teams complete the full migration, including the parallel-operations window, in one to three weeks. The difference between a smooth switch and a painful one comes down to how seriously you treat the deliverability ramp and the parallel-operations window. Rush either one, and you’ll feel it in your pipeline.

Start a 14-day free trial to set up your deliverability infrastructure and build your first campaign before you cancel Outreach. Or book a demo if you want hands-on migration support from the team.

Frequently asked questions

Most teams complete the migration in one to three weeks, depending on how many active sequences and sending mailboxes are involved. Running a parallel-operations window adds a few days but protects active pipeline.

Yes. The 14-day trial gives you full access to campaign building, deliverability setup, and lead imports, so you can validate the migration before committing to a paid plan.

lemlist offers in-app chat support during setup and can walk you through field mapping, deliverability configuration, and campaign rebuilds during onboarding. Enterprise plans include 1:1 onboarding sessions.

Keep Outreach running until all in-flight prospects finish their sequences and your lemlist deliverability metrics confirm stable inbox placement. Cancel only after the parallel window closes and CRM sync is verified.
