Switching from Zixflow to lemlist: 7 steps to migrate safely
Why sales teams move from Zixflow to lemlist
The short answer: teams outgrow Zixflow’s outbound capabilities. Zixflow enables personalized customer engagement across WhatsApp, SMS, RCS, and Email from one unified platform, and it’s an all-in-one CRM platform designed to consolidate business functions into a single workspace. That makes it a solid starting point for teams running multichannel messaging and basic sales automation.
Where things get tight is prospecting depth, deliverability controls, and advanced outbound sequencing. Zixflow relies on contacts you import or capture through forms. lemlist gives you a 600M+ lead database with ICP filters, waterfall enrichment across 14+ data providers, and intent signal tracking, so you can find accounts, verify contact info, and time your outreach from one place.
Here’s where the two platforms differ most:
Capability | Zixflow | lemlist |
|---|---|---|
Prospecting data | Imported or CRM-synced contacts | 600M+ lead database with ICP filters |
Contact enrichment | Basic fields | Waterfall enrichment across 14+ providers (email and phone) |
Deliverability | Standard sending | lemwarm, inbox rotation, placement testing, Deliverability Hub |
Outreach channels | Email, WhatsApp, SMS, RCS | Email, LinkedIn, calls, WhatsApp, SMS with conditional branching |
AI capabilities | AI-assisted messaging | lemAgent (full campaign builder), AI variables, intent signal agents |
The gap between those two columns is the reason to switch. But the migration itself is where most teams stumble, so the rest of this piece covers what can go wrong and how to avoid it.
5 migration risks that break outbound pipelines
Platform migrations fail because the transition introduces gaps, even when the new tool is better. Here are the risks specific to outbound and sales engagement.
Active sequence disruption
Prospects mid-sequence in Zixflow stop receiving follow-ups the moment you cut over. That creates a dead zone where warm leads go cold, and your team has no way to pick up where they left off. The fix is running both platforms in parallel for a short period (covered in Step 7 below).
Engagement data loss
Open rates, reply history, click data, and lead statuses may not export cleanly from Zixflow. Losing this context means reps either duplicate outreach to prospects who already replied or skip follow-ups entirely, both of which hurt conversion.
Sending domain and deliverability damage
Email providers like Google and Microsoft associate sender reputation with specific IPs and sending history. A sudden volume spike from a freshly configured platform triggers spam filters. This is the single highest-risk area of any outreach tool migration.
Field mapping errors
Custom fields, tags, and list structures in Zixflow may not map 1:1 to lemlist’s data model. When a personalization variable like {{firstName}} accidentally pulls a company name instead, the damage to trust and reply rates is immediate and visible.
Rep productivity dip
Reps lose speed when learning a new interface while still carrying quota. The productivity dip is predictable, though. lemlist’s in-app setup guide and chat support are designed to shorten the learning curve.
What to audit in Zixflow before you export anything
A clean migration starts before you touch lemlist. Think of this as your pre-flight checklist: catalog everything so nothing gets imported incorrectly or left behind.
Contacts and custom fields. Document your total contact count, all custom field names and types, deal stages, tags, and list structures. You can export your Collection with a click by using the Export option in Zixflow, but pay special attention to free-text fields, which are hardest to map cleanly.
Campaign templates and sequences. Screenshot or export every active and paused campaign. Write down the sequence logic: how many steps, which channels, delay timers, and conditional branches. These become the blueprint for rebuilding in lemlist.
Engagement history. Export per-contact open, click, reply, bounce, and unsubscribe data. This history tells you which leads are warm, which sender domains are burned, and which templates actually performed.
Integrations. List every connected tool (CRM, Slack, Zapier, webhooks) and what data flows through it. You’ll reconnect or replace each one in lemlist. lemlist supports CRM import, syncing contacts from HubSpot, Salesforce, or Pipedrive (see how to create a lemlist campaign), plus 500+ integrations and API/MCP access.
7 steps to migrate from Zixflow to lemlist safely
Follow these in order. Skipping steps (especially warmup) is the most common cause of failed migrations.
1. Export your Zixflow contacts and campaign data
Go to a Collection in Zixflow, click on the Import/Export button, select the Export option, and download as .xlsx, .xls, or .csv. Export all contact lists, including custom fields and attributes. Save campaign performance data (per-contact engagement stats) in a separate file. Store everything in a dedicated folder before making any changes to either platform.
2. Clean and deduplicate your lead lists
Before importing into lemlist, remove duplicates, fix formatting inconsistencies (dates, extra spaces in names, capitalization), and strip out hard bounces and unsubscribes. lemlist’s AI variables can normalize data after import too (clean job titles, format phone numbers), but starting clean reduces mapping errors.
3. Set up your lemlist account and sending infrastructure
Create your lemlist account, connect or purchase sending domains, and configure DNS authentication. lemlist handles authentication setup automatically when you add a domain. Connect your CRM at this stage so the sync is active before you start importing leads.
Tip: If you’re connecting HubSpot, create custom fields in HubSpot under Contacts before importing from CSV or API sources, since lemlist can only map fields that exist in HubSpot (see how to troubleshoot lemlist–HubSpot sync issues).
4. Warm up your new sending domains and inboxes
Warmup is the single most important step in this migration. Every lemlist seat includes lemwarm, which sends and receives real emails at a controlled pace to build sender reputation. Start warming up the day you create your account, not the day you plan to send. Plan for at least two to four weeks of warmup before full sending volume.
5. Map and import your leads via CSV
lemlist auto-maps standard variables like email, firstname, lastname, companyName, companyDomain, linkedinUrl, and phone (see lemlist’s guide on how to import leads from a CSV file), so matching column names in your CSV to these fields makes the import smoother. During the “Set up imported custom variables” step, assign each CSV column to the correct lemlist variable type, which is what makes lemlist recognize fields like {{email}} and {{linkedinUrl}} in your campaign steps, as explained in choosing the right CSV import type.
After importing, spot-check a sample of leads to verify personalization variables populate correctly. Then re-verify email addresses using lemlist’s built-in email verifier to catch addresses that have gone stale since your Zixflow export.
6. Rebuild your top-performing sequences
Do not recreate every campaign. Start with the sequences that drove the most replies and meetings in Zixflow, and work from the blueprints you documented in the audit phase. lemAgent can speed this up: describe your goal and ICP in plain language, and it generates a full multichannel sequence with timing, branching, and messaging. This is also the right moment to add channels Zixflow did not support well, like LinkedIn automation, in-app calling, and intent-triggered outreach.
7. Run a parallel period before cutting over
Keep Zixflow active for existing in-flight sequences while launching new campaigns in lemlist. This overlap prevents the dead zone where mid-sequence prospects stop hearing from you. Once all Zixflow sequences complete and lemlist campaigns are performing as expected, you can safely cancel Zixflow. For most teams, this parallel period lasts two to four weeks.
How to protect email deliverability during the switch
Deliverability damage takes weeks to recover from, which is why it deserves its own section even after covering warmup above.
Migrate senders in batches. Move one or two sending accounts first, monitor inbox placement for a few days, then add more. lemlist’s inbox rotation distributes volume across senders automatically once they’re warmed, so you don’t have to manage send-volume caps manually.
Re-verify all email addresses before importing. Stale or invalid addresses cause bounces, which hurt sender reputation immediately. lemlist’s email verifier uses a waterfall method across 14+ providers to catch bad addresses before they enter any campaign.
Monitor inbox placement after launch. lemlist’s Deliverability Hub lets you test whether emails land in primary, promotions, or spam using real test addresses across Google, Microsoft, and other providers. Set up monitoring alerts for bounce rate spikes or spam count increases so you catch problems in the first few days, not after reply rates have already dropped.
Post-migration validation checklist
Run through this list after completing the migration. Every item here has been a real failure point for teams switching outbound platforms.
All contacts imported with correct field mapping (spot-check personalization variables on at least 10 leads)
Sending domains authenticated and passing SPF, DKIM, and DMARC checks
lemwarm active on all sending inboxes with healthy reputation scores
Top-performing sequences rebuilt and reviewed by at least one rep
CRM integration syncing leads, activities, and replies correctly
Unified inbox receiving replies from all channels
Old Zixflow sequences either completed or manually closed out
Deliverability Hub showing inbox placement (not spam) across test addresses
Team trained on lemlist’s campaign builder, inbox, and reporting
Monitoring alerts configured for bounce, spam, and deliverability drops
Your first 14 days in lemlist after migrating
Once you’ve validated the checklist above, the migration itself is done. What matters now is making sure the new setup outperforms the old one.
lemlist’s dashboard walks you through the remaining setup step by step, with in-app chat support whenever you get stuck. Use lemAgent to analyze your first campaign results and get AI-driven suggestions for message rewrites and sequence timing. And activate Intent Signal Agents early, since signal-based outreach (tracking hiring changes, funding rounds, tech stack shifts, and website visits) is the biggest capability gap between Zixflow and lemlist.
